How to Use Hirschkleber Paste Glue for Toe Puffs and Back Counters
Hirschkleber is a traditional German paste glue used in professional shoe construction for bonding leather stiffeners inside the shoe upper. It is specifically formulated for two critical components — the toe puff at the front of the shoe and the back counter at the heel. Both stiffeners give the shoe its shape, structure and durability. Unlike contact adhesives, Hirschkleber allows a short working time for repositioning before setting to a firm, flexible bond.

What You'll Need
- Hirschkleber paste glue
- Leather toe puff stiffener
- Leather back counter stiffener
- Shoe last
- Spreading spatula or stiff brush
- Lasting pincers
Understanding the Components
- Toe puff — a shaped leather or fibre stiffener inserted between the outer upper and lining at the toe. It gives the toe box its firm, rounded shape and protects the foot.
- Back counter — a curved stiffener inserted between the outer upper and lining at the heel. It holds the heel cup shape and prevents the back of the shoe from collapsing.
Both are glued in place using Hirschkleber before lasting, allowing the paste to activate with the heat and moisture of the leather as it is stretched over the last.
Step-by-Step Guide
Step 1 — Prepare the Surfaces
Ensure both the stiffener and the leather surfaces are clean and dry. Lightly roughen the bonding surfaces with sandpaper if the leather is very smooth. This improves adhesion.
Step 2 — Glue the Toe Puff
Apply a thin, even coat of Hirschkleber to both the inner face of the toe puff and the corresponding area of the upper lining. Allow to become slightly tacky — approximately 1 to 2 minutes. Insert the toe puff between the outer upper and lining, positioning it carefully at the toe.

Step 3 — Glue the Back Counter
Apply Hirschkleber to both faces of the back counter and the corresponding heel area of the upper and lining. Allow to tack slightly, then insert the counter between the layers at the heel, ensuring it sits centrally and covers the full heel cup area.
Step 4 — Last the Shoe
Place the upper onto the last immediately while the glue is still active. The heat and pressure of lasting activates the Hirschkleber fully, bonding the stiffeners firmly in place as the leather is stretched and tacked down.
Step 5 — Allow to Set
Leave the lasted shoe to set for a minimum of 24 hours before removing from the last. The stiffeners will have bonded firmly and the upper will hold its shape permanently.
Tips from the Workshop
- Apply Hirschkleber sparingly on all parts — a thin coat is sufficient. Excess glue can bleed through fine leather
- Work quickly once the glue is tacky — repositioning becomes difficult after 3 to 4 minutes
- Hirschkleber is water-based and cleans up easily with warm water before it sets
- Store the tub sealed in a dark place and away from direct sunlight, frost — freezing destroys the adhesive properties
